AI, Jobs, and Leadership: The Ethical Question Leaders Can’t Avoid

The transition to AI in business feels both familiar and completely different at the same time.
In many ways, it resembles the digital transformations companies went through over the past 25 years. Think about the introduction of enterprise systems like ERP, CRM, or WMS platforms. Before those systems existed, many businesses captured data on paper, spreadsheets, or disconnected databases. Information lived in silos. Reporting was slow. Decision-making relied heavily on manual processes and incomplete data. Digital transformation changed that.
Suddenly, data was standardized, integrated, and available in real time. Dashboards emerged. Analytics improved. Leaders could make better operational and strategic decisions because they could actually see what was happening across the organization.
But these changes also created fear. Employees whose primary role was capturing, organizing, or managing data understandably asked a simple question: If the system does this automatically now, what happens to my job?
Many leaders responded with reassurance. They promised that workers would be retrained. Data entry roles might disappear, but not the people. They would move into new positions, often into analytics or decision-support roles. And sometimes that worked. But often it didn’t.
People who were excellent at structured data entry were not always the right people to perform complex analysis or strategic interpretation. Over time, organizations adapted through a mix of retraining, role evolution, attrition, and new hiring. Digital transformation made businesses more efficient. But it also quietly reshaped the workforce.
AI is different. It is not simply digitization. It is digitization on steroids.
AI does not just standardize data. It analyzes, synthesizes, generates, predicts, and recommends, often faster and at lower cost than humans. And unlike past automation waves that primarily affected operational roles, AI increasingly impacts knowledge work and higher-level functions.
Sales is a good example. Traditionally, sales teams spend enormous amounts of time:
Building customer profiles
Identifying leads
Conducting outreach
Writing emails and proposals
Tracking follow-ups
Updating CRM systems
Analyzing pipeline data
Depending on the size of a company, you might have 10, 50, or even 100 people performing these activities. With AI tools, many of these tasks can now be automated or dramatically accelerated:
AI can build customer segments from data
Generate highly targeted lead lists
Write personalized outreach emails
Manage follow-up sequences
Analyze pipeline performance
Recommend next best actions
This doesn’t eliminate the need for sales professionals. Human relationships, trust-building, and complex negotiations still matter enormously. But it may mean you need far fewer people performing the same work.
Which raises a difficult question. Should companies adopt AI as aggressively as possible, maximizing efficiency and reducing labor costs? Or should they slow the transition to protect jobs? This is not just a technology question. It is an ethical leadership question.
Economist Milton Friedman famously argued that: “The social responsibility of business is to increase its profits.”
For many publicly traded companies, that logic still dominates decision-making. Leaders feel obligated to maximize efficiency and shareholder returns. If AI can reduce costs, the expectation is that it should be used. But over the past two decades, another perspective has gained traction.
Business leaders like Paul Polman, former CEO of Unilever, have argued that companies must think beyond short-term shareholder value. Polman often said: “Business cannot succeed in societies that fail.” Similarly, Larry Fink, CEO of BlackRock, wrote in his widely cited annual letters to CEOs: “A company cannot achieve long-term profits without embracing purpose and considering the needs of a broad range of stakeholders.” And Marc Benioff, CEO of Salesforce, has emphasized: “The business of business is improving the state of the world.”
These perspectives reflect a shift toward conscious capitalism, the idea that businesses have responsibilities not only to shareholders but also to employees, communities, and society at large.
AI forces leaders to confront this question in a new way. If technology can replace large portions of human work, what is the responsibility of leadership?
Do you:
Implement AI as quickly as possible to maximize efficiency?
Integrate it gradually while helping employees transition?
Invest in reskilling and new roles that may not yet exist?
There is no universal answer. Different companies will experiment with different approaches. Some will move aggressively. Others will move more cautiously.
What is clear, however, is that leadership cannot pretend the ethical dimension does not exist. AI adoption is not simply a technology strategy. It is a workforce strategy, a culture strategy, and ultimately a values decision.
For leaders trying to understand where AI might impact their organizations today, consider just a few of the things AI systems can already do:
Generate highly targeted lead lists
Create personalized sales outreach emails
Automate customer follow-ups
Analyze sales pipeline data in real time
Draft marketing content and campaigns
Generate customer insights from CRM data
Create internal reports and presentations
Support product design and prototyping
Analyze operational performance data
Provide real-time decision support to managers
If you map these capabilities against your current workforce, the implications become clear. AI will not eliminate all jobs. But it will change how many people are needed to perform certain types of work.
Which brings us back to the central leadership question. How do you handle this transition responsibly? This is the swamp many organizations are now wading into. Some leaders will prioritize efficiency and shareholder returns.
Others will prioritize workforce stability and reskilling. Many will try to balance both. What works for one company may not work for another.
But one thing is certain: The AI transition will not simply reshape technology inside organizations. It will reshape the moral expectations of leadership itself. And the companies that navigate this transition thoughtfully will likely be the ones that earn both economic success and long-term trust.
